Smoke on startup

My 205 smokes really bad when first started, it only runs on like 2 cylinders and is hard to rev. i thought it was the glow plugs so i bought some new ones, i tested the old plugs and they are fine, once the engine starts to warm up it runs no problems.
the injectors have been tested less that 20 miles ago

any other things to check?

It was just rebuilt with new rings when the head was refurbed less than 20 miles ago, but it was like this since this engine was fitted, been out at it today and im starting to think the pump or timing is to far advanced?

When i really retard the pump when its warm it starts to smoke and misfire like it dose normally when cold. think im going to buy a tool for setting the pump timing but im not sure if it will fit between the pump and dip stick,

Iv moved the pump a few * retarded from where it has alwase been so just waiting for it to cool down before i test it
